Friday Follow-up Queue Triage¶
Cadence: Weekly, Friday Duration: ~30 minutes Trigger: "Run the Friday triage" or "Let's process the follow-up queue" Deploys changes: Updates Notion statuses
Purpose¶
Systematically work through the "Needs Follow-up" backlog in the SAIL Knowledge Base. Currently 93 items. At 15 items per week, the backlog clears in about 6 weeks. After that, this routine keeps the queue from growing again.
Process¶
1. Pull the Queue¶
Query the SAIL Knowledge Base for all entries with Status = "Needs Follow-up", sorted by: 1. Priority (High first) 2. Age (oldest first)
2. Process Top 15¶
For each item, make one of these decisions:

| Complete | The work described is done | Update Notion status to "Complete" |
| Still Active | Work is ongoing and making progress | Update status to "Active", add a note |
| Blocked | Can't proceed without something external | Note the blocker, keep as "Needs Follow-up" |
| Obsolete | No longer relevant (superseded, canceled) | Update status to "Complete" with note |
| Merge | Duplicate of another entry | Merge content, update status to "Complete" |
3. Update Notion¶
For each item processed: - Update the Status field - Add a triage note with date and decision rationale - If blocked, note what's needed to unblock
4. Report¶
Summary of the triage session: - Items processed: N - Completed: N - Still active: N - Blocked: N - Obsolete: N - Remaining in queue: N
Queue Health Metrics¶
Track these week over week: - Total "Needs Follow-up" count - Average age of items in queue - Items added to queue this week (new entries marked Needs Follow-up) - Items resolved from queue this week - Net change
Goal: queue shrinks every week until it stabilizes at <20 items.
